Left to her own devices, Gaga does not need much to entertain. Just her voice and a piano. She could have easily went the Amy Winehouse/Alicia Keys route of just being songstress/musician if she wanted. In fact, I prefer her stripped down performances. Gaga sometimes looks out of her element doing the big dance numbers IMO.
Madonna needs big production but there's nothing wrong with that.

Madonna absolutely carried her early performances with little stage props through sheer charisma and stage presence alone. Several 80s performances attest to that.
But this ignores that staging big productions is a huge talent in and of itself. The amount of creativity and vision involved in staging her tours (especially considering she was the first in making tours art pieces with themes that told a story) is immense, and she remains completely unrivaled in that department. A lot of the conversation on talent here is shifting the goalposts to a pretty limited and short-sighted definition.
