You can see from the very start of her career, none of her potential SMASH breakthrough singles have been
properly promoted or actually released to mainstream radio, etc.

She's a hipster artist. Literally.

So I personally think she likes being non commercial and "tumblr famous".

Of course she does.
She may not be obsessed with getting hits, but obviously every artist cares about their singles/albums' success.

If so, she wouldn't be signed to a label and just sings around locally.

It just makes me feel like commercial success is not something she wants.
She likes being mildly underground when it comes to her music.
Her crowd is semi-big, but not commercial enough to reach out to the world's basic bandwagoners.

I think She likes people to buy her collection of work (album) rather than just one song.

It would be great to have a mega smash hit single ww though.

I feel like rather than most artists having stand-out smashes, Lana just has an album full of
smashes that can't be listened to without each other. It's like a recipe that you can't miss one ingredient of.

All singers care about it, Lana just don't care so much like Rihanna (etc) or Britney. And single success is not that important if critics say its good.

That's just delusional, if that was the case she wouldn't have got a record deal with the biggest record label in the world, she would have stayed with a hispters record label...

She hasn't released any singles that fit well on top 40 radio. That's the main reason she hasn't had any airplay hits.

And this plus she loves the art form of music more than the commercial success.

I don't think she cares either, all she wants is to share her vision and her experiences through her music. I think it's more important to her to have fans who genuinely care about her and what she has to share, and as long as they support her, she'll keep going.

When are you people going to learn that she is NOT hipster or indie?

She is signed to one of the biggest record labels out there.

The label she is signed to means nothing. It's the image that matters.
And the entire internet indie population is swallowing Lana's project whole.
She wouldn't be near as popular if it weren't for her internet indie/hipster fanbase.
